Companies operating across several markets frequently run one site, in one language, with a currency switcher, and wonder why the Gulf traffic converts differently from the Egyptian traffic.<\/p>\n<h2>The three decisions that matter<\/h2>\n<p><strong>URL structure.<\/strong> Subdirectories, subdomains or country domains. Subdirectories consolidate authority and are usually right. Country domains are right when you need genuine local legal or brand separation, and they mean starting each market from zero. Subdomains are usually the worst of both. This decision is expensive to reverse, so it gets made deliberately.<\/p>\n<p><strong>Language against market.<\/strong> These are not the same axis and conflating them is the most common structural error. Arabic in Egypt and Arabic in Saudi Arabia are one language and two markets, with different currencies, different competitors and sometimes different products. English in the UAE and English in the UK are one language and two markets. The structure has to express both.<\/p>\n<p><strong>What is actually localized.<\/strong> Translating the pages is the easy part. Prices, payment methods, delivery expectations, legal disclosures, phone formats and support hours are the parts that decide whether a visitor converts, and they are the parts that are usually left as the home market\u2019s.<\/p>\n<h2>Hreflang, which is where most implementations break<\/h2>\n<p>The rules are simple and the implementations are rarely correct. Every page must reference itself. Every pair must be reciprocal. Language codes must be valid, and region codes are not interchangeable with language codes: ar-SA and ar-EG are different tags for a reason.<\/p>\n<p>The failure we find most often is an Arabic page canonicalised to its English twin, which tells Google to ignore the Arabic version entirely. It looks fine to a human, it is invisible in reporting, and the Arabic market never ranks.<\/p>\n<h2>Consolidation, or the opposite<\/h2>\n<p>Some clients arrive with five country sites built by five different agencies over ten years, and the right answer is to merge them. Others arrive with one site trying to serve five markets and the right answer is to split it. We will tell you which, and if the answer is that your current structure is fine, that is a legitimate finding.<\/p>\n<h2>How this shows up in AI answers<\/h2>\n<p>Assistants answer differently by market and by language, drawing on different source pools. A brand strong in English and absent in Arabic looks like two different companies to an engine. The international structure is also the entity structure, and getting it wrong makes you harder to resolve.
